AI SEO Consultant or Agency? How to Choose in 2026

Search for an AI SEO consultant in the UK and most of what Google shows you is agencies. Of the 17 results our panel recorded in Google’s top 20 (Serper gl=uk, 23 September 2026), 9 were pages owned by agencies and only 2 were a solo consultant’s own site. The short answer: hire a consultant for strategy and audits when you have people to carry out the work, and hire an agency when you need the work done for you.

Whether you call them an AI SEO expert, a GEO consultant or an AI search specialist, the choice underneath is the same: one person’s judgement, or a team’s capacity. Almost every page ranking for this question is written by someone selling one of the two. We sell neither.

GEO Agency Directory is an independent index of 246 agencies we hand-verified as selling GEO, ordered by how visible each one is in search for the services it sells. We also keep a ledger of every agency price we can find published, which is where the figures below come from.

What does an AI SEO consultant actually do?

An AI SEO consultant is usually one specialist who sells audits, strategy sessions and a prioritised list of recommendations for appearing in ChatGPT, Gemini and Google’s AI Overviews. The solo consultant pages we could read in the UK top 20 for “ai seo consultant” (our panel, 23 September 2026) describe advisory work for a capped number of clients at a time, with production left to the client.

The cap is stated in the consultants’ own words. Chris Raulf’s site, a solo consultant at position 3 in our panel, offers “a limited number of strategic consulting engagements each quarter” (read 26 October 2026).

One person has one person’s week. Hours spent on your audit are hours not spent writing your pages, fixing your schema or pitching journalists for citations. So the output of a consultant engagement tends to be a plan, and someone else carries it out.

A plan from a specialist who has no team to keep busy is often sharper than one written to justify a retainer. It just assumes you have the hands to act on it.

The question is what you get when the job outgrows one person’s week.

What does an AI SEO agency do that a consultant usually can’t?

An AI SEO agency sells delivery as well as advice: a team that writes and rewrites content, fixes technical access for AI crawlers and runs digital PR to earn citations, month after month on a retainer. GEO Agency Directory hand-verified 246 agencies against a published GEO, AEO or AI SEO service page, and those service pages describe ongoing work: content, technical fixes and digital PR.

The detail of that work is in our breakdown of what AI SEO services include, built from the service pages of all 246 agencies. Content, technical fixes and outreach run in parallel, which needs more than one pair of hands.

A team should also cover for its own absences. Ask who covers your account when your main contact is on holiday. An agency should name a second person.

The agency model has its own risk. The senior person who sells the account on the call may not be the person who does the work afterwards. You are buying the team you will actually get, so ask to meet them.

AI SEO consultant vs agency: side by side

The real difference between an AI SEO consultant and an agency is who does the work after the advice. A consultant sells a fixed number of hours and hands you a plan. An agency sells a team that carries the plan out each month, at a higher entry price and on terms you will usually have to ask about: only 3 agencies in GEO Agency Directory’s price ledger (read 28 September 2026) publish a minimum term.

Read the table one row at a time. If the implementation row is the one that worries you, that settles most of the decision. If the price row is the blocker, the agency median tells you where the market sits for done-for-you work.

Notice the gaps too. Neither side publishes much about contract terms, and consultants publish almost nothing about price. Expect to get both answers by asking.

One row of that table is harder to fill in than it should be, because the person you are comparing may not be who you think.

Why a search for “AI SEO consultant” mostly shows agencies

A Google search for “ai seo consultant” mostly returns agencies. Of the 17 results GEO Agency Directory’s panel recorded in Google’s top 20 (Serper gl=uk, 23 September 2026), 9 were pages owned by agencies listed in our directory. Only 2 were a solo consultant’s own site.

The full make-up of those 17 recorded results:

The guides in those results are written by people selling the answer. Grow and Convert’s list of AI SEO agencies ranks agencies only, puts itself first and never mentions consultants. Stridec, a Singapore agency, ranks with a page titled “5 Things Top AI SEO Consultants Do Differently” while arguing that an “AI consultant” beats a “traditional freelancer”. Agencies use the word consultant because buyers search for it.

So before you book a call with a “consultant”, check whether you are talking to one person or an agency brand. Look for a named individual on the about page, a statement about limited engagements, and who will sign the proposal.

The panel is five weeks old and Google’s results move. The US run of the same query on the same day (gl=us, 23 September 2026) returned 13 of the same 17 domains.

How much does an AI SEO consultant or agency cost?

UK GEO agencies that publish a price charge entry fees from £399 to £2,500 a month, with a median of £1,800 across 5 agencies, according to GEO Agency Directory’s price ledger (read 28 September 2026). The 23 agencies pricing in dollars have a median entry price of $3,500 a month. We hold no comparable data on consultant fees, because consultants rarely publish them.

Five UK agencies is a small sample. Most agencies do not put a price on their site, so treat the median as a marker for where published entry prices sit among the few firms that show one.

On the consultant side we will not guess. None of the pages we read in the top results for this keyword publishes a fee on the page, consultant or agency. Thrive, at position 1, shows budget bands only inside its enquiry form. Asking for a written scope and a price is normal, and you should expect to have to ask.

When you do get a quote, compare it on the same basis as the ledger: monthly cost, what is delivered each month, and the minimum term. A consultant’s fixed-price audit and an agency’s monthly retainer are different products, so set a one-off fee against the months of retainer it would replace.

Every published agency price, with its source page, is in our guide to how much a GEO agency costs. To see the UK firms behind those figures, browse our verified UK GEO agencies.

When to choose a consultant, and when to choose an agency

Choose an AI SEO consultant when someone on your team will carry out the recommendations, and choose an agency when you need the work done for you. That single question settles most cases. Budget and the shape of the job come next, and the three tests below run in that order, so you can stop as soon as one of them gives you a clear answer.

  1. Who will do the work after the advice? Picture the plan landing on your desk: rewrite twelve service pages, fix how AI crawlers read the site, and win mentions on industry sites. If your one marketer already runs email, social and the website, that plan will sit in a drawer. Choose an agency. If you have someone with a free day a week and the skill to rewrite pages, a consultant’s plan is money well spent.
  2. Is your monthly budget below £1,800? That is the median entry retainer among UK agencies that publish a price (GEO Agency Directory price ledger, 28 September 2026). Below it, a fixed-scope consultant engagement, or a tracking tool plus your own marketer, is the realistic starting point.
  3. Do you need ongoing content and digital PR, or a one-off view? Ongoing production points to an agency. A single audit, or a second opinion on an agency’s proposal, is consultant work.

The worst outcome is buying a strategy from a consultant when you have nobody to execute it. You pay for expertise and get a document. If test one fails, stop there.

There are middle routes. Some businesses pair a consultant for strategy with a tool for measurement, and we compared that option in our guide to choosing an AI visibility agency or tool. Others hire an agency for delivery and a consultant to review its work each quarter.

Our advice for either route: the evidence base for GEO is young and AI-citation measurement is inconsistent, so start with a defined first project rather than a long commitment. Judge the result before you extend.

Questions to ask an AI SEO consultant or agency before you hire

Six questions sort a good AI SEO consultant or agency from a weak one, and the same six work for both. Send them in writing before the first call. Few suppliers publish their terms, their team or their reporting, so the answers you get back, and how quickly they come, will tell you more than any sales page.

  1. Do you rank for the terms you sell? Check it yourself before the call. Our methodology sets out the reproducible method we use for every agency.
  2. Who does the work, and will the person on this call be on my account? A good answer names people and roles. A vague “our team” is a reason to ask again.
  3. What is the minimum term, and what does exit look like? You want a notice period in writing, and ownership of any content and logins when you leave.
  4. Can you show me results for a current client, from the client’s own analytics, across several full months? One screenshot of a ChatGPT answer proves nothing. Ask for a trend line and a client you can phone.
  5. How do you measure AI citations, and what will you not promise? Anyone guaranteeing placement in ChatGPT or AI Overviews is a no. Good suppliers explain their method and its limits.
  6. Can you separate AI-search work from traditional SEO in the scope and the invoice? If they cannot, you cannot tell what the AI part of the fee buys.

FAQ

Is an AI SEO expert the same as a GEO consultant?

In practice, yes. AI SEO expert, GEO consultant and AEO specialist are different labels for the same job: getting a business cited in AI answers from ChatGPT, Gemini and Google’s AI Overviews. Our guide to GEO vs AEO vs LLM SEO explains where the terms differ.

Can I use a tool instead of an agency?

For tracking, often yes. A visibility tool shows where you are cited, and a consultant or your own marketer can act on it. A tool does not write pages or earn mentions for you. We set out the trade-off in AI visibility agency or tool?

Does GEO Agency Directory list consultants?

No. We list agencies verified to sell GEO, ranked by observed search visibility. We do not list, verify or rank individual consultants, and no agency can pay for a better position.

How do I get proposals?

Describe the job once on our get proposals page and several verified agencies can reply. Then put the six questions above to each one.

Pick on the job, not the label

A consultant fits when you have the people to act on a plan. An agency fits when you need the plan carried out, month after month. If an agency fits, compare AI SEO agencies ranked by search visibility, or describe the job once and get proposals from several verified agencies.
